this is actually so annoying, the culture where people do scrims with two different teams a night for only an hour leads to at least 30 minutes lost out of the 2 hours, that's an entire quarter of your scrim time gone. if you get two halves for each team in it's because you were late to start your second one and ended even later.

as you play pocket more and more, you learn to love ammo packs, you learn to desire ammo packs, you learn to need ammo packs, you learn to hate your fucking demoman and seeth in silence as he takes the godamn ammo packs, you learn what it is to die inside every time as your medic walks backwards obliviously over ammo packs, you learn t-

on a serious note, if you really have trouble with this, memorize every ammo pack that you can quickly traverse to and back, for example, the two small packs near choke on gully mid, the large ammo pack near big doors that you can quickly go grab, and the risky ammo pack in choke. learn this sort of network for every other map in every hold location.

remember that these packs spawn in 10 second intervals and get a feel for that, so you never run out, and coordinate with your demoman if you see him spamming, 'you need this next pack? i need this next pack' and things like that.

try and keep track of the situation and when it's ok to spam like a mong and when it's not: if the enemy likes to peek aggro you need to spam them to deter them, if they don't, you can be pretty content to just watch the choke carefully.

with this in mind, keep ur reserve count >= 10.

i regularly take dead people's rocket launchers if i need to (and then cry when they had no ammo left either)

if there ever comes a situation where you know you or the enemy will be Trying Some Shit ™ which will result in player or uber trades in attempts to break stalemates, you bet ur ass you better go find some ammo and have at least 10 reserve rockets or you will have a Sad Uber ™ and will look like a big stupid with ur pick out. if you suddenly get picks on flank but u have 0 reserve left, it is WORTH your time to say "yo wait lemme go find ammo"

so long story short, always steal ur demo's ammo, be cognizant of ammo pack locations and people's death ammo, always obsessively take afore mentioned ammo packs as you see them, and never spam more rockets than ur comfortable.
